You approved a sample you were happy with. Months later, the bulk shipment arrives and something is off: the colour is slightly different, the fit feels looser, the stitching looks less refined. The gap between sample and production is rarely caused by a single mistake — it is the result of predictable differences between how a sample is made and how bulk is made. Once you understand those differences, you can put controls in place so that what ships matches what you approved.
Why bulk never behaves exactly like a sample
A sample is a handmade prototype. Bulk is an industrial process. Several things change between the two, and each introduces a small amount of drift.
Different materials
Samples are often cut from stock fabric or an earlier dye lot. Bulk fabric is produced later, sometimes at a different mill, and can vary in shade, hand feel, weight and shrinkage. Trims can shift too, for example when a sample uses an off-the-shelf zipper and bulk uses a custom order.
Different operators
A sample room employs the factory’s most experienced sewers, working slowly on one garment at a time. On the production line, dozens of operators each repeat one operation at speed, and small deviations in seam allowance or stitch placement accumulate across a garment.
Different machinery and tension settings
Sample rooms and production lines often use different machines, and even identical machines are set up differently. Thread tension, stitch density and feed settings affect how a seam behaves; a seam that lies flat on the sample can pucker in bulk if tension is not calibrated.
Different dye lots
Fabric is dyed in batches, and no two dye lots are perfectly identical. Without a controlled lab dip and shade band process, bulk colour can drift from the approved standard, or vary between rolls within the same order.
None of these factors can be eliminated entirely. The goal is to keep the drift within an acceptable, agreed range.
The approval ladder: catch drift before it multiplies
Each approval stage locks down one set of variables before the next begins. Skipping a rung to save time usually costs more later.
1. Lab dips
Before bulk fabric is dyed, the mill submits small dyed swatches (lab dips) against your colour standard; the approved dip becomes the reference for bulk dyeing. Review lab dips under consistent lighting, ideally in a light box, because colours read differently under daylight and store lighting.
2. Fit sample
The fit sample confirms the pattern: proportions, ease, drape and construction. Evaluate it on a body or fit form, not just on a table, and record every comment in writing with measurements.
3. Size set
Once the base size fits, the factory grades the pattern and sews the full size range. The size set confirms that grading rules hold across sizes; a jacket that fits well in a medium can develop armhole or balance problems at the extremes, so check the smallest and largest sizes with particular care.
4. Pre-production sample (PPS)
The PPS is made with actual bulk fabric and trims, ideally on the production line that will sew the order. It is your last realistic look at the product before cutting begins; a PPS in substitute fabric defeats the purpose of the stage.
Sealed samples: one physical reference for everyone
Once the PPS is approved, seal it. A sealed sample is a signed, tagged garment held as the binding reference for bulk — ideally in duplicate, one with you and one on the factory floor. When a question arises mid-production, the sealed sample answers it, not memory. Attach a signed approval sheet noting the date and any conceded deviations; an unwritten comment is a future dispute.
Tolerances: define acceptable before production starts
No factory can hit every measurement exactly on every garment. What you can require is that every garment falls within a defined tolerance, for example plus or minus 1 cm on a chest width. Your spec sheet should state a tolerance for every point of measure, agreed before bulk cutting. Tolerances remove ambiguity in both directions: the factory knows what it must achieve, and you have an objective basis for accepting or rejecting goods. Without them, every inspection is a negotiation.
Inline inspection: fix problems while they are still small
A final inspection tells you whether a finished order passes or fails, but by then the goods are made. Inline inspection happens during production, while corrections are still cheap. An effective routine includes:
- Pilot run review — inspect the first garments off the line against the sealed sample before full-speed production starts.
- Measurement audits — pull garments at intervals and measure against the spec and tolerances.
- Colour continuity checks — compare panels across dye lots and enforce shade banding so rolls are grouped and cut consistently.
- Workmanship spot checks — stitching density, seam strength, trim attachment and pressing quality.

Measurement control: measure the same way every time
Many “measurement failures” are really measurement-method disagreements. If your team measures a chest from armhole to armhole and the factory measures 2.5 cm below the armhole, you will disagree even when the garment is correct. Include a how-to-measure diagram for every point of measure in your tech pack, and confirm the factory measures the same way. Keep measurement records from each stage in one place; trends across stages often reveal a problem, such as progressive shrinkage or a grading error, before it appears in bulk.

Frequently asked questions
Is some difference between sample and bulk unavoidable?
Yes, within limits. Dye lots, operator variation and machinery mean bulk will never be identical to a hand-sewn sample. The point of the approval ladder, tolerances and inline inspection is to keep that variation inside a range you have explicitly agreed to, so the commercial product still delivers what your customer expects.
Can I skip the size set if my base size fits well?
For simple styles with proven grading rules, some buyers accept a jump from fit sample to PPS. For fitted garments, new blocks, wide size ranges or institutional orders where sizing complaints are costly, the size set is worth the extra time. Grading errors found in bulk are among the most expensive problems to fix.
What happens if bulk fails inspection against the sealed sample?
The response depends on the defect and the tolerance agreement: rework, wider re-inspection, sorting out defective units, or in serious cases rejecting the lot.
